The comparison breaks down the moment you add electricity, hardware risk, your own time, and the cost of a second site when the first machine dies. This is a three-year total cost of ownership model for the two options, with the numbers that actually move the answer.

The two configurations being compared

Cheap VPS

Used mini PC

Upfront cost

$0

$120–$200 (used i5/i7, 8–16 GB)

Ongoing

$6/month

~$5–$9/month electricity

Storage

60–80 GB NVMe included

Add SSD $30–$60

Bandwidth

3–5 TB included

Home upload, often 10–40 Mbps

Uptime SLA

99.9% typical

None; depends on your power and ISP

Maintenance

Provider handles hardware

Entirely yours

Three-year cost, line by line

Cost line

Cheap VPS (36 mo)

Used mini PC (36 mo)

Hardware / subscription

$216

$150 (box + SSD)

Electricity (8 W idle, $0.15/kWh)

$0 (included)

~$31

Replacement risk (1 in 3 chance of failure)

$0

~$50 expected

Your time (setup + maintenance @ $25/hr)

~$50 (2 hrs)

~$300 (12 hrs)

Backup service

$36–$108 (or included)

$36–$108

Total

$300–$375

$567–$640

The subscription column surprises people because it looks passive. The mini-PC column surprises them more, because the dominant cost is not hardware — it is time. Twelve hours over three years is a conservative estimate for patching, dealing with a failed disk, reinstalling an OS, and chasing an ISP outage.

Electricity is real but small

A used mini PC idles around 6–10 W and peaks near 35–65 W. At 8 W average and $0.15/kWh that is roughly $10–$11 per year, or about 87 cents a month — genuinely cheap. Even at a pessimistic 20 W average it is only ~$26/year. Electricity alone will not decide this comparison, but it does mean the mini PC is never truly free after purchase, and it removes the “I already own hardware” argument for ongoing costs.

Uptime and the hidden cost of a home connection

A cheap VPS advertises 99.9% uptime and sits in a data centre with redundant power and cooling. The mini PC inherits whatever your home has: consumer electricity, a residential router, and an ISP with maintenance windows. A realistic home uptime is 97–99% — roughly 88 to 260 hours of downtime a year. If the workload is personal, that may be acceptable. If anything depends on it, you also need a second location, and now you are paying for two homes for your data and duplicating maintenance.

Networking: the specification that usually kills it

A $6 VPS usually ships a 1 Gbps port and 3–5 TB of transfer. A residential connection often has 10–40 Mbps upload. Serving a 2 MB page to 20 concurrent visitors is trivial for the VPS and a queue on the home line. Add that most residential ISPs prohibit running public-facing servers in their terms, and many block inbound port 80/443 outright, and the mini PC becomes a poor fit for anything web-facing without a reverse proxy service. It remains excellent for internal, personal, or backup workloads that other parts of your stack pull from.

Where each option actually wins

Used mini PC wins when: you need lots of local storage, run a home-lab or media server, keep everything private, already have spare parts and time, and the workload is not public-facing.

Cheap VPS wins when: you want public sites, an SLA, outbound mail, low latency in a specific region, or you simply do not want to be your own sysadmin.

Break-even: the VPS model is cheaper until the mini PC costs less than about $216 of hardware over three years and your hourly time is close to zero. If you value your time at $25/hour, the mini PC needs to strip ten hours of work out of the three years to compete.

Depreciation, resale, and the three-year horizon

The model above does not credit the mini PC with resale value, because used small-form-factor machines rarely hold it — three-year-old units commonly resell for $40–$80, shaving at most $30–$50 off the total. It also does not charge the mini PC for the things you will inevitably buy alongside it: a small UPS to survive brief outages, extra RAM, thermal paste, a replacement fan, and a network switch if the workload grows. Realistically that is another $40–$80 of incidental spend across three years, which roughly cancels the resale benefit.

The VPS side has its own drift: prices on budget plans tend to rise at renewal rather than fall, and a promotional first-year rate frequently steps up 20–40% in year two. Build the VPS column with the renewal price, not the introductory one, or the comparison flatters the subscription. At a realistic $7–$8/month after renewal, the VPS three-year cost lands near $290–$400 — still comfortably inside the mini PC’s range once time is priced in, but the gap narrows enough that the choice becomes about capability, not just cost.

The honest hybrid many people land on

The most cost-effective arrangement is usually both: a cheap VPS for anything public, and a used mini PC at home for storage, backups, and non-public services. That splits the workloads by what they need — an SLA and a public IP on one side, cheap bulk storage and privacy on the other — and costs less than running two of either. You can build the VPS half of that stack for under $10/month by comparing current entry plans against the numbers above.

Whichever route you take, the discipline is the same ones you would apply to any budget decision: price the add-ons, not just the sticker. For the VPS side, our budget VPS comparison table lists included transfer, IPv4, and backup terms so you can slot real figures into the model, and you can compare budget VPS plans by total three-year cost rather than monthly price.

A used mini PC for $120 and a $6/month cheap VPS look like the same spend over three years — $216 of subscriptions versus a one-off $120 box.
